From AI-distant to AI-native.
30/60/90-day audit · Strategy + execution · One partner
While the cost of intelligence trends toward zero, the companies that win the next decade are the ones that reorganise around it. We develop your AI strategy and execute it, across three pillars: product, processes, and people.
- 30/60/90
- day audit instead of a 6-month strategy

Why do most AI transformations stall?
Because nobody owns them. AI transformation without clear ownership gets watered down or quietly buried. Becoming AI-native is hard, and business-critical: it needs someone who owns it, strategically and in execution. That owner is exactly what most companies are missing.
- Problem 1Nobody owns it
- AI transformation without an owner gets watered down or quietly buried.
- Problem 2The expertise gap
- Real technical AI depth is required, and almost never available in-house.
- Problem 3People get left behind
- Without communication and upskilling, your team resists the very thing meant to help it.
Your Chief AI Officer, on demand.
One partner for the whole arc: uncover the use cases, quantify the ROI, and execute across processes, people, and product.
Strategy, fast
A 30, 60, or 90-day audit that uncovers the most compelling use cases, quantifies the ROI, and maps the roadmap. Straight to the point.
Process transformation
We find the bottlenecks, fix the workflows, and automate what should not be manual. With baseline metrics, so impact is measurable.
People transformation
Tailored curricula and hands-on workshops that upskill your teams and make them think AI-first. Adoption is the deliverable.
Product transformation
Where the roadmap calls for building, our designer-builders and engineers execute. Products, agents, embedded teams. One partner, end to end.
How does an AI transformation with us work?
In five steps: surveys and stakeholder interviews, opportunity mapping with quantified ROI, the AI adoption report as a clear roadmap, execution across tooling and workflows, and upskilling that makes AI-first the default. The audit takes 30, 60, or 90 days, not six months.
Surveys & stakeholder interviews
Employee and leadership surveys plus expert interviews across the critical areas: priorities, workflow pain, AI readiness.
Opportunity mapping & ROI
We prioritise the use cases that actually move the P&L, and quantify each one individually.
The AI adoption report
A clear roadmap with a technical appendix. Execute it yourself, or hand it back to us.
Execution
Tooling selected, configured, and integrated; workflows automated; change management throughout.
Upskill & embed
Training programmes and playbooks that make AI-first the default, not the exception.
What you get.
- AI adoption reportThe strategy, the use cases, the ROI. Clear, not a 200-slide deck.
- Technical appendixDetailed enough for any engineering team to start right away.
- Quantified ROI per use caseSo you know what to do first, and why.
- Execution roadmapSequenced, with clear ownership and baseline metrics.
- Custom training programmesHands-on workshops, tailored to each team.
- Tooling, liveOff-the-shelf tools and custom builds, configured and adopted.
Why transform with us?
Someone finally owns it
We act as your Chief AI Officer, accountable end to end.
Strategy married to execution
Most consultancies hand you a deck and leave. Our builders ship what we recommend.
We run on it ourselves
Our own company works AI-native. We teach what we live, not what we read.
People-first by design
Upskilling and change management in every engagement. Adoption decides whether transformation lives or dies.
What founders and teams ask us.
How long does an AI transformation audit take?
An AI transformation audit at Product Studio at CODE takes 30, 60, or 90 days, depending on the size of your organisation and how many business areas we cover. Not six months, and not a 200-slide deck at the end. The audit starts with employee and leadership surveys plus expert interviews across the critical areas: priorities, workflow pain, and AI readiness. We then map the opportunities, prioritise the use cases that actually move the P&L, and quantify the ROI of each one individually. The result is the AI adoption report: a clear, sequenced roadmap with baseline metrics, clear ownership, and a technical appendix detailed enough that any engineering team can start right away. You can execute the roadmap yourself, or hand it back to us and our designer-builders and engineers ship what the report recommends. Either way, you know what to do first and why.
How does the engagement model for AI transformation work?
We act as your Chief AI Officer on demand: one partner who owns both the strategy and the execution, end to end. The engagement starts with a 30, 60, or 90-day audit that uncovers the strongest use cases, quantifies their ROI, and maps the roadmap. From there, you choose how far we go. Some clients take the AI adoption report and execute internally with their own teams. Most continue with us across the three pillars: process transformation, where we fix workflows and automate what should not be manual; people transformation, with tailored curricula and hands-on workshops; and product transformation, where our designer-builders and engineers build the products, agents, and integrations the roadmap calls for. Costs are agreed up front for each phase, and most projects start around 10,000 EUR. There is no lock-in: every phase ends with a deliverable you own.
How do you make sure our team actually adopts AI?
Adoption is the deliverable, not an afterthought. Every engagement includes people transformation by design: custom training programmes and hands-on workshops, tailored to each team's real workflows rather than generic prompt courses. We start by listening: employee surveys and interviews surface where the workflow pain sits and where resistance is likely, before any tool is introduced. Change management runs through the whole execution phase, and every automated workflow ships with a playbook, so AI-first becomes the default, not the exception. We also measure it: baseline metrics are captured before we change anything, so the impact on real work is visible instead of assumed. And we hold ourselves to the same standard: our own company runs AI-native, so we teach what we live, not what we read. Teams resist AI when it is done to them; they adopt it when it is built with them.
Stay on the right side of history.
